What DEBSAN Does

Debsan is an operational and AI advisory firm. We help established small and mid-market companies replace the operating model that built them with one that can scale — through executive advisory, operational transformation, AI implementation, and business systems.

Who we work with

Established companies, generally【$1M-$30M】in revenue, that have grown faster than their infrastructure. The pattern is consistent: leadership is still in too many decisions, managers spend their days handling exceptions, data exists but nobody trusts it, systems don’t talk to each other, and too much of the operation depends on a handful of people who can’t take a real vacation.

None of that is a failure. It’s what happens when a company succeeds at the first thing and hasn’t yet built the second.

What we believe

What built the company is rarely what scales the company.

The operating model that gets a business from zero to $10M concentrates judgment in a few people. That concentration is the engine early and the ceiling later. Scaling is not doing more of what worked — it’s rebuilding how decisions get made and executed, in a specific order, while deliberately protecting the few things that generate real advantage.

Most transformation efforts fail on sequence. They buy software before defining process, and add process before assigning decision rights. The result is expensive permanence around work nobody was authorized to change.

How we work

We work directly with leadership teams, not around them. Engagements start with diagnosis — what’s actually wrong is rarely what the client came in describing — and move through decision rights, process, systems, reporting, and management cadence in that order.

When not to hire us

If the business model itself is the problem, if leadership isn’t aligned on wanting the change, or if there’s no internal owner for the work, an advisor won’t fix it. We’ll tell you that on the first call.
